A B2B SaaS company had a multi-day developer onboarding — provision laptop, request AWS access, get cloned into 14 GitHub repos, install three different CLI tools, set up the dev environment. New hires routinely took a week to ship their first PR. We automated the path from "first day" to "first PR" down to under an hour.

The onboarding doc was 23 pages. Most pages described workarounds. Each step depended on someone else completing a previous step on a different platform. The result was a multi-day chain of "I’m waiting on…" Slack messages.

We built the path as a single Backstage workflow triggered by HR’s new-hire event. Okta provisioned access; Identity Center mapped permission sets by role; GitHub org automation added the new user to the right teams; Workspaces span up a pre-configured dev environment with the company devcontainer.

The new hire arrives, signs into Okta, opens Backstage, and clicks "I’m starting today." Forty-seven minutes later, by median, they’ve opened a "hello world" PR to validate the path. The 23-page onboarding doc is now a single page that links to the Backstage button.
